        In 2022, many companies began to withdraw their employees from Russia. Some very quickly, others systematically. Almost 8 months have passed since the beginning of this process. The Secret recorded the stories of five entrepreneurs from different fields about which countries they chose, how they organized the move, and how many employees returned to Russia. It turned out that everywhere is different. At the same time, for some, the way to their homeland without losing their jobs is actually ordered.

        where our main office is located, there was a lot of talk that hostilities were inevitable.

        Realizing the consequences, we began to make plans to move, but February events forced us to act at lightning speed . There was no selection for relocation – every developer, product manager, analyst, HR, marketer is important to us, so we help absolutely everyone.

        Initially focused on Kazakhstan. Reasons for this choice: proximity to Tomsk, where a tangible part of our team was located, a similar language and cultural environment to ours, a quick and uncomplicated legalization process. You do not need a visa to enter, we were able to quickly open a legal entity and an office. As a result, a third of the employees from the Russian Federation left there – about 50 people.

        We also needed a location in the American time zone, so we opened another destination – Mexico. At first, we mistakenly considered resort towns, where prices are much higher than usual, infrastructure is not so developed and it is difficult to find housing for an adequate budget. As a result, the final choice fell on Guadalajara – the Mexican “Silicon Valley” three hours by plane from San Francisco. We are also simultaneously probing another direction – Uruguay. It is easy to legalize and get a residence permit there, liberal legislation and good medicine.

        The relocation process began with the fact that we selected a group of those who would go on exploration. Within a month, the guys opened an office, rented houses and apartments for the rest of the employees, and prescribed a plan of action in the new country. Because of this, the process of moving was less painful.

        Next, we hired an office manager, a citizen of Kazakhstan. She helped employees with finding housing, advising hospitals for treatment, and solving household issues.

        From expenses, we fully covered transportation for employees, and also rented real estate for their families for the first time, so that people could easily come and not think about housing. We also indexed salaries depending on the country and issued health insurance for everyone.

        The main mistake was that at first we left the solution of all issues of legalization, tax, banking and legal registration to the employees. As a result, the guys had difficulties, they turned to us, and at some point unexpectedly a lot of additional work piled up – it was necessary to delve into each case separately. Therefore, we hired companies that now advise all employees on legal and accounting issues.

        Units eventually returned to Russia . Someone could not stand social isolation or could not find suitable conditions for children, someone did not have enough relatives. Naturally, we continue to work both with employees who returned to the Russian Federation, and with the guys who did not leave initially. We are ready to support everyone, regardless of the decisions made to move, but not all of our partners and clients are impressed by the fact that part of the team is located in Russia. This can hinder the development of the company, so we are making extra efforts to ensure that at least key employees move abroad .

        – Already on February 24, we began to act – immediately asked the team to move as quickly as possible. And got a very high response . At first, everything was chaotic, we existed in the “fire fighting” mode and barely had time to update the statuses of the locations referred to in our tracker: someone in Egypt, someone in Thailand, in Armenia, Albania, Portugal, Bali.

        Some left already at the end of February, but most of the staff – 21 people – relocated in March. In April and May, another 18 moved. All the rest moved during June. We relocated 49 out of 64 employees there, regardless of their role and position level.

        The choice of location was left to the discretion of employees, but many chose to move to where other colleagues were going. These are Armenia, Georgia and Turkey. We paid them tickets and provided a relocation bonus. Some of our colleagues considered these destinations as temporary locations, but in the end they decided to settle there for a year or more.

        Many employees also moved to Finland, where we already had an office, but not all were able to move due to high taxes and minimum wage requirements. For this country, we have made an extended relocation package: the services of an agency that helps with the move, a cash bonus, payment of a month’s rent, reimbursement for the preparation of documents, obtaining a visa, and, of course, one-way tickets for the relocator and his family.

        We also considered Portugal as one of the possible locations, because the legislation there is friendly towards migrants, and we expected that the relocation procedure would not be difficult. In practice, it turned out that0271 Russians are now extremely difficult to get a visa, even despite the help of the relocation agency .

        Our employees faced bureaucracy (recording to apply only “next month”, refusal to accept an application due to the lack of a document that was not on the list of required ones). As a result, in 5 months we do not have a single successful example of moving to Portugal .

        There were also point destinations: Croatia, Serbia, Albania, Kyrgyzstan, Kazakhstan, Indonesia. In the summer of 2022, there were already 26 countries on the internal map.

        When we started urgently relocating employees, we didn’t think about quarterly goals, didn’t adjust or discuss them in any way. As expected, many teams did not complete them, so it was worth officially lowering the bar so that no one was nervous about this. Relocation should be considered in quarterly planning and it should be understood that the productivity of the team during this period will be reduced . “Don’t be too optimistic about planning” has been our mantra lately.

        Now the relocation process is coming to an end, except for cases when the employee is going to move again – from a temporary location to a permanent one. Several people from Georgia are moving to Europe, and one colleague is moving from Turkey to Chile. Of those who moved, only one colleague has returned so far, who could not live away from her family .

        Unfortunately, we will not be able to continue cooperation with people who return to Russia and Belarus. This is due to requests from investors, the safety of people and the stability of the product, which will be difficult to maintain if the development capacity in Russia is blocked.

        Some employees immediately said that they did not plan to relocate, some made this decision later. In total, we lost about a third of the development team, but we tried to help them prepare for the job search and interview.

        suggestions of popular destinations for relocation, as they understood that haste can bring a lot of losses .

        We rejected the group of countries due to conflict situations . Firstly, it is Georgia, where since 2008 the situation has not completely stabilized and territorial disputes are still ongoing. Secondly, Armenia, which is in direct conflict with Azerbaijan right now. And fundamentally did not consider the countries of Eastern Europe, bordering on Russia and Ukraine.

        Next, we excluded countries that had many “buts”. Uzbekistan was rejected due to the low level of development of innovative infrastructure and a different culture, far from ours. Spain has a great startup visa migration program, but poor health care and a permanent siesta that makes business development difficult. Switzerland, on the other hand, is ideal for work, but it is the most expensive country in the world to live in. It is better for founders to go to the USA if they have $700,000 available. The south of France has a wonderful climate and a highly developed sector, but for a startup you need to have one co-founder – a French citizen, otherwise you will not receive investment.

        The last group of countries are options we are still thinking about developing. Firstly, this is Paraguay, where you can quickly get permanent residence for a bank deposit of $5,000 and live in Bolivia, Brazil, Venezuela, Colombia, Cuba, Mexico, Panama, Peru, Uruguay, Chile, Ecuador. This is a great solution to be closer to the US market, but the startup and venture ecosystem is underdeveloped there. Secondly, Argentina, which is also strongly linked to US funds. There is the most liberal migration legislation and it is possible to obtain citizenship after 2 years of permanent residence.

        The most attractive solution was Turkey – not the capital, but Antalya. Consumer prices, including rent, are lower there than in Moscow.

        We started relocation immediately after the May holidays, found a place to live in 14 days and received a residence permit in 30 days. Further, we developed a solution for employees on air travel, airport transfer, temporary accommodation, arranged an acquaintance with the districts of Antalya. It included showing the entire infrastructure – shops, malls, restaurants, schools, kindergartens, as well as cultural events and entertainment.

        We settled the whole team in one condominium, consulted with the help of tax advisors, helped to open personal bank accounts and issue SIM cards. Each employee also received professional support from a migration psychologist and a residence permit for 2 years. We covered all expenses.

        Nevertheless, after the completion of the relocation process, half of the employees returned to the Russian Federation, because they did not get the quality of life that they had in Russia. For example, they could not find the online services they were used to. Someone has children, and the quality of schools in Antalya is lower than in Moscow.

        So, Turkey has become a temporary base for us, but in these three months we have found more partners than in three years . Communities outside the Russian Federation are positive, open, we are invited almost automatically to various training programs and give excellent bonuses.

        We made the mistake of starting to evaluate England only in August, although we always knew that this is the country with the main venture capital ecosystem in Europe. We are currently collecting documents for the English Global Talent visa for employees working in the UK, France and Portugal markets. Based on previous mistakes, we choose cities with a low burn rate – the average amount of money a company loses each month – and focus on life two hours from London in the South East of England.

        Also, for part of the employees who work with the US market, we prepare documents for Rentier visas, this is one of the easiest ways to get a residence permit in Argentina. It is necessary to prove the presence of a permanent foreign income of $ 1000-1500 per month per family.

        We would like to advise our colleagues to be careful with migration consultants . We have met enterprising people who have just received a residence permit and are now selling consultations on this topic for $10,000. But they have no right to do this: by law, only a licensed migration lawyer can give such advice. There are only 26 in Turkey.

        We also met companies that are ready to organize a fictitious startup for relocators for $20,000. In fact, this is a deception by the authorities, for which you can get blacklisted by EU migration authorities.

Armenia, Georgia and Kazakhstan were immediately weeded out , because we wanted to leave for a more developed country in terms of IT culture, but here we did not see such a prospect. Turkey was also excluded because of a different religion and mentality, which could become an obstacle in communication.

        We settled on Lithuania – a quiet country, close to home, people of an open mentality, a member of the EU, low taxes, a liberal government, good conditions for doing business. But on February 24, , Lithuania as the main location disappeared due to the large number of refugees from Ukraine . Therefore, on February 26-27, we chose Montenegro, which became our main point. A warm country next to the sea, and the IT sector is one of Montenegro’s priorities.

        As CEO, I went there on March 9th. My colleague and I opened a bank account and rented an office. In mid-May, I received an annual permit to work and stay here – I was able to hire new employees and actively transported old ones. Now in Montenegro we have 20 people out of 40, mostly top management. Three people have already bought real estate here – we are slowly putting down roots.

        In terms of compensation, we originally planned to set a fixed amount of 1000 euros, but we realized that we had to respond to specific needs. We rented a corporate apartment here, where we populate the guys for the first time, where there is everything you need, up to a welcome bottle of prosecco. Then we help employees prepare documents for legalization together with a specially hired lawyer, buy a SIM card – in general, we conduct the whole process in a new country.

        Not all employees initially wanted to relocate . For us, this is not yet a very serious problem, but the security issue of the remaining, and there are about half of them, is alarming. We have a table where we keep track of the average temperature on a team, that is, the degree of desire for relocation among employees – over time, someone thaws, so we continue to transport people.

        So far no one has returned to the Russian Federation, everyone is satisfied with the way they live now. We went very progressively, built a good one, which helps to solve a huge number of issues, so we managed to avoid serious mistakes.

        I myself had the experience of relocation: I left for another city for 9 months inside the Russian Federation, then I lived in Cyprus, in Minsk – all these were unsuccessful attempts. I moved for work, but “home” was always in St. Petersburg.

        Now we have come to the understanding with the tops of the company that we no longer feel at home in the Russian Federation . If you don’t have a place that you would aspire to move to, knowing that there will be maximum comfort, I would recommend spending some time looking for that mental place of power.

        Now, every time a plane comes in to land at the airport in Tivat or Podgorica, a feeling of delight rolls up in my throat. It feels like I’m at home.

        — We launched the choice between the countries, the main relocation process was faster right after the start of the relocation process and the easiest way is to move the command. We settled on Georgia, where there is no visa regime, which greatly simplified everything. True, we did not consider it as the final destination. Rather, a temporary solution to take employees out of unstable regions.

        The first employees left at the beginning of March. Of course, there were difficulties – a huge demand and a sharp jump in prices for air tickets, as well as difficulties with logistics due to the inability to fly out of Russia in some directions. For example, one of my employees had to hand over already purchased Aeroflot St. Petersburg-Tbilisi tickets and fly through Turkey.

        Some could not take the animals with them, because it was virtually impossible to obtain the necessary certificates for departure in a short time: as a result, they first flew on their own, and then returned for cats and dogs.

        So far 20 employees have moved, most of them to Georgia. However, now I am actively engaged in the development of our London branch, and soon I plan to issue work visas for the team in order to transport employees to England. To do this, the company must obtain a license. This is a laborious process that takes 3 to 8 months.

        We are a small company, so there was no clearly defined relocation package. I compensated someone for air tickets, financially helped someone with the removal of their next of kin, that is, I individually approached each specific case, which helped to avoid serious mistakes when moving.

        I was worried that the transition to a completely remote working format would negatively affect the cohesion of the team. Therefore, we regularly hold video calls, including in an informal setting. We have online wine nights where we drink wine, chat and generally have a great time. And, of course, all employees receive gifts for holidays and important dates.
