What Is a ScrumMaster?

Before you understand what a ScrumMaster is, you need to know what Scrum is, and what better definition than the one provided by the developers themselves? According to the site, “Scrum is a framework within which people can address complex adaptive problems, while productively and creatively delivering products of the highest possible value.”

Consequently, the same source tells us that a ScrumMaster “…is responsible for promoting and supporting Scrum. ScrumMasters do this by helping everyone understand Scrum theory, practices, rules, and values. The ScrumMaster is a servant-leader for the scrum team. The ScrumMaster helps those outside the scrum team understand which of their interactions with the scrum team are helpful and which aren’t.”

What Are the Roles and Responsibilities of a ScrumMaster?

Think of the ScrumMaster as the team’s coach and cheerleader rolled up into one. ScrumMasters serve three different groups. Those responsibilities are to:

  1. The Product Owners

    Make sure that the scrum team understands the scope, goals, and product domain, while also seeing that the product owners know how to maximize product backlog.

  2. The Development Team

    Teach the team the disciplines of agile practices, cross-functionality, and self-organization, while helping them to create excellent products. The ScrumMaster also does its best to resolve any obstacles or issues that may hinder the team (e.g. team conflict, miscommunication).

  3. The Organization

    Take the lead in helping the organization adopt Scrum techniques while planning its implementation. This includes assisting all parties concerned to understand Scrum, especially if this is a brand-new concept for the stakeholders and other employees.

ScrumMasters are also responsible for facilitating Scrum events within the organization; this responsibility applies to all groups.

How Do You Become a ScrumMaster?

With all of the responsibilities on a ScrumMaster’s shoulders, it wouldn’t be unreasonable to think that the road to becoming a ScrumMaster is a long and difficult one. Fortunately, that’s not the case; it’s actually not that difficult.

However, it indeed takes a specific personality type with a particular set of soft skills to become an effective ScrumMaster. Good ScrumMasters:

The ScrumMaster Trends Report released by Scrum.org and Age of Product indicates that the role of ScrumMaster is becoming more significant and widespread. The report also points out that certification is a crucial element for a successful Scrum Master. Most Scrum Masters hired are trained, have certification, and are paid more than their untrained, non-certified counterparts. Considering how some companies will even compensate you for work-related education, there is no reason why you shouldn’t take a certification training course.

While there’s still a small percentage of organizations out there that are adopting the waterfall method, there are more using the Agile method, which of course factors into Scrum.

It is important to remember that the value of certification goes far beyond its impact on wages. Certification helps people learn so they improve their skills. Just as Scrum is experiential, so learning it must be experiential. As Scrum Masters and other Agile practitioners learn, they explore and prepare areas where they feel they need to grow. Because of this, they develop as individuals, and the certification process is just a way to confirm this.

Consider training and certification separately. People can learn in different ways – in the classroom, online, on their own with the help of books and online resources. Certification tests confirm knowledge and identify bald spots in it. nine0003

When asked about agile certifications and salaries, yes, people with certifications usually get paid more than those without. Of course, the experience and education of people should be taken into account, because they also affect the amount of salary. 44 percent of certified members reported earning over $100,000, compared to only 18 percent of non-certified members.

Who are Scrum Masters?

Unlike the West, Scrum Masters are just beginning to appear in Russia. Most of these professionals already work within companies, rarely entering the labor market. nine0003

Becoming a certified Scrum Master is quite simple: just study at specialized educational organizations that issue international diplomas, such as ICAgile, PMI, Scrum Alliance, Scrum.org, ISQI and pass their exam – up to 90% of students pass it. But the devil, as you know, is in the details, and the presence of a certificate does not guarantee the employer anything, except that you have a person in front of you who has made certain efforts and spent money to get an official piece of paper supposedly certifying his qualifications. The fact is that the profession of a Scrum master is at the intersection of several areas of knowledge: management, personality psychology, group dynamics, facilitation and, of course, the Scrum framework.

The reasons why the Scrum framework was developed are that in the post-industrial world dominated by IT, the main profit revolves not around the production of real goods, but in the environment of ideas, services, services, for the invention of which, a creative approach and as a result, the involvement of people who create these products, interest in business results, the desire to make a breakthrough in the market and benefit the company. nine0003

Creative work requires completely different methods of management. What is good in mechanical work – a clear plan, control over deadlines and results, monetary motivation – does not work well with people of intellectual labor. That’s why Agile approaches are so popular these days, including Scrum. The focus is on immersing the product development team in the business context of the task, giving it the freedom to decide how to implement it (within certain limits, of course), teaching this group self-management, conflict resolution, making difficult decisions and facilitation. This allows people to unleash the creative energy, engage them, ignite the opportunity to make a cool product on their own and see the impact of this product on the life of the company and the client.

Of course, all this is done as transparently as possible, in small iterations, so that the customer always has the opportunity to correct the movement of the group if it goes in the wrong direction.

Russian companies that use Scrum for product development include Sberbank, Alfa-Bank, Avito, Beeline, Tele 2, X5 Retail Group, Ingosstrakh, the Renaissance group, and even such an industrial giant like Severstal. The scope of the approach depends on the industry, but, as a rule, these are issues of creating new products (both IT and non-IT spheres), developing new sales channels, business digitalization, and conducting product research. nine0003

According to the latest Agile research report in Russia from 2018, Scrum is most common in IT companies, followed by telecom companies, and financial institutions close the top three. There is evidence that in IT and finance, in comparison with other industries, there is a longer experience in applying this approach (more than three years).

The main working unit in Scrum is the Scrum team, which includes different specialists with different life and professional experience, knowledge, habits. Before such a group begins to work truly effectively, its members need to “get used to it” and gain confidence in each other, develop common standards of work. nine0003

According to Google’s Aristotle study, which investigated the reasons for the success of 180 teams, it was psychological safety and a sense of trust that were the determining factor that distinguished successful teams from unsuccessful ones. Unfortunately, a heterogeneous group left to itself is rarely able to reach the required efficiency in a short time, create an atmosphere of trust and overcome disunity. And here the role of the Scrum master enters the scene, whose task is precisely to help the group go through the difficult stages of getting to know each other, honing in, forming common rules, solving problems, and so on, in order to eventually get exactly the team, that is, the group in which everyone share a common goal, support and trust each other. nine0003

What a Scrum Master should be able to do

  1. Manage group dynamics. The behavior of people outside the group and inside it is fundamentally different, since the very presence in the group dictates a certain behavior to a person, sets limits and even changes the way of thinking.

    There are even so-called “group effects”, such as the effect of social facilitation, which was discovered by Norman Triplet in 1897. He found that cyclists show the best time when they compete with each other, and not with a stopwatch, that is, being in a group and the presence of rivals encourages athletes to more energetic actions. The same can be said for the IT team. nine0003

  2. Meeting facilitation. In Scrum, up to 30% of the time is spent on team meetings, and the issue of their effective conduct is very important. If, following the meeting, the team does not come up with a solution, this results in demotivation of employees and additional costs for the company.
  3. Conflict resolution. The formation of a team is a process, and conflicts along the way are inevitable. The task of the Scrum Master is to prevent conflicts from escalating from a stage where negotiations can still be resolved into a war of annihilation. But it is also wrong to avoid conflicts. nine0002 We need to teach the team that a constructive conflict of opinion is good if it results in a discussion that leads to the development of trust, the establishment of new rules, and maybe even better ways to work on the product.

  4. Application of coaching techniques. To develop self-reliance, initiative, and responsibility in a team, the Scrum Master needs to behave in such a way as to give people the opportunity to first try to find a solution from their experience, on their own. And only if people fail to do this – give a ready answer or suggest a solution. If the Scrum Master acts like a mother hen, taking care of the group and giving ready-made answers and solutions right away, then the group will simply sit on his neck, having forgotten how to make decisions and take responsibility on their own. nine0128
  5. Courage in expressing a position. The Scrum Master should not go along with the team if he sees that it is “freebie” and underperforms. As a result, this will lead to dissatisfaction with the customer or the disintegration of the group. The ability to constructively “highlight” the shortcomings of a team or individuals, raising topics for discussion that are necessary for long-term effectiveness, and organizing their discussion with the obligatory development of an action plan is a must for a Scrum master.
  6. Teaching teams all of the above. nine0125 The Scrum Master who goes on vacation is bad, and without him the team can do nothing. A good Scrum Master should work with an eye to ensuring that after a while the team starts to work just as well without him as in his presence. Therefore, training the team in all of the above skills is a vital necessity.
  7. Step aside when needed and hand over the reins to the group itself. This is probably the hardest part of being a Scrum Master. After all, working closely with the team, you begin to “cheer” for her, worry if something doesn’t work out for her, and want to help her in everything. You have invested so much effort so that people begin to trust each other, work better – and it’s scary to let it out of your hands. nine0002 But if a team doesn’t kick in and learn from experience from time to time, it will never be effective and cohesive. There won’t be enough theory to become a Scrum Master. Only practice and the presence of initial experience of working with a group allow you to “enter” this profession. It’s almost impossible to become a Scrum master “from the street” — there are too many nuances, too many non-standard questions you have to solve every day, and the theorist will not be able to answer them. nine0003

The best candidates for Scrum Masters are team leaders, project managers, project managers. They already have initial experience of working with people, leading groups, they understand the complexity of this work. The most experienced of them constantly have a desire to rely on people who are able to work out the details of the initial task on their own, choose a solution, justify it and implement it, ensuring the transparency of their work. Of course, there is always the need to learn the basics of Agile/Scrum, facilitation, conflict management, coaching, and so on, but only having initial experience working with people guarantees success.

The most difficult thing for a Scrum Master candidate is to change the way of thinking and understand that locking everything on yourself only makes things worse. On the contrary, it is necessary to delegate and cultivate in people independence, responsibility and courage to make decisions.

What advice would you give to people who want to become Scrum Masters

  1. Learn facilitation, coaching, conflict management. These skills are essential for any Scrum Master.
  2. Gain 1-2 years experience in managing a team of 5-7 people. So you will understand the main nuances and difficulties that you have to face.
  3. Read Jeff Sutherland’s Scrum: The Revolutionary Method of Project Management.
  4. Go to Agile conferences, chat with speakers, ask questions, ask for examples of successful cases. nine0128
  5. Try yourself as an ordinary member of the Scrum team, take the initiative, in practice develop the skills that you have acquired earlier.
  6. Make arrangements with your ScrumMaster to occasionally allow you to host Scrum Skills events. For him, this will be an opportunity to reduce the load and grow his shift.
  7. Complete an Agile/Scrum certification training to prove your skills and education to an employer.
