The Real Purpose of Employee Reviews

The purpose of an employee review is not to ‘fix’ behavior once a year. If an employee has poor behavior, less than adequate performance or attitude problems, don’t wait a year to fix them. Regular on-going coaching can not be replaced with an annual employee review. 

There are a number of positive benefits to an employee review and there are number of disadvantages to not conducting routine reviews. 

Advantages of reviews:

  • They give the employee the opportunity to better understand expectations, standards and rules.
  • They give the manager an opportunity to ‘get to know’ the employee better.
  • They give the employee the opportunity to learn what behaviors and attitudes they need to improve or modify.
  • They send a message to the employee that you care about their performance as well as them as a person.
  • They can help you chart a better course for the future of the employee.
  • They can help the manager identify weaknesses and strengths that may not have surfaced on a day by day basis.

Disadvantages of irregular or no reviews:

  • They send a message that you are satisfied with performance, attitudes and behavior.
  • They say to the employee they are not important enough for you to take the time for a review.

We love to talk about ourselves and our lives: the things we eat, see, love, and especially what we hate. We watch what others watch, avoid what others dislike, spot trends, learn new lingo, and see the world through fresh eyes. Nothing is too mundane or sublime to post – from how the barista misspelled our name to the decadent cocktail that looks like an appetizer explosion with all its offshoots.

Posting a glowing review feels good. We feel like we’re helping to support a business or product that we love. Posting a scathing review maybe feels even better. Whether you call it schadenfreude or just desserts, it’s empowering to relay a negative experience in a public forum. And the power is real: Go Fish Digital found in a recent survey that more than 67 percent of respondents’ purchasing decisions were impacted by online reviews.

And just as hair salons can’t afford to ignore Yelp reviews, employers can’t afford to ignore Glassdoor reviews. Software Advice found in a survey that 48 percent of respondents had used Glassdoor at some point in their job search. While 40 percent of respondents said they would apply to a company as long is it had one star, a third of job seekers said a company needed at least a three-star rating in order to apply.

And Glassdoor isn’t the only options employees have when it comes to forums for airing grievances. Facebook, Twitter, Medium, LinkedIn, Indeed, blogs – pretty much anywhere someone might post on the internet is fair game. While some people post positive comments about their work experience, it’s the unfortunate bad reviews that capture attention, occasionally go viral, and can affect the bottom line.

Most people smear their employers with relative immunity, and as the trend continues, companies are at a loss to protect their brand and their reputation. Attracting talent to a company whose exes are so incensed they feel the need to vent online can be an uphill battle. And in a competitive job market, top talent is key.

The Impact of Negative Reviews

A Bayt.com survey found that 76 percent of professionals research a company online before considering a job opportunity. An Indeed survey shows that 83 percent of job seekers are likely to base their decision on where to apply on company reviews, and 46 percent will weigh a company’s reputation heavily before accepting a job offer. If your online presence shows a pattern of negative feedback, candidates quickly move on to the next offer. Why jump into someone else’s frying pan?

Many sites allow businesses to reply to negative reviews and even make amends for poor service. But if your company is slammed by a former employee, you’ll need to think twice about responding. Defending yourself with “Dan was fired for sleeping on the job” might get you into hot water. Posting details of a former employee’s private personnel file are a big no-no. Depending on your local laws or the nature of the problem, you may be violating their right to privacy or disclosing protected information.

Even if you are within your rights, the impact on potential employees could be damaging. You don’t want to appear petty and defensive, yet choosing not to respond can also have damning effects.

Libel or Legal?

As an employer, keep in mind that your legal recourse for negative reviews is somewhat limited. Today’s social media policies can help deter the practice of dissing while a staffer is employed with you, but only to a certain extent. The courts have ruled that complaining about your company in an effort to improve working conditions for yourself and/or others is protected speech (even online).

The National Labor Relations Board has brought complaints and won when employees post online, and even solicit comments from others, about they believe are substandard working conditions. If employees get personal, rant, or complain about being singled out for unfair treatment, that speech is not allowed. But the waters are muddy here, so employer beware.

What can you do to stop toxic commentary? Letting employees know that a condition of employment is that they don’t diss you publicly can be complicated and needs to stay on the good side of NLRB regulations. But such a policy is easier to enforce when employees are still on the clock. Once they’re gone, you have little control over their behavior. The best approach is to slow this trend before it sh*t hits the fan.

Proactive Protection

Companies not only need to be quick to address damaging posts, but proactive in preventing them from occurring in the first place. Here are some steps to take:

  • Set up alerts that notify you when your company is mentioned in a post or on social media.
  • Ask employees to notify HR if they become aware of any employee posts that could have a negative impact on the company.
  • If you find a negative post and can identify the employee, call them and ask that they address their concerns through internal channels rather than online. Nicely request that they take it down and don’t argue the merits of the post.
  • If it’s a current employee, this can be easier to effect. If they are not, appeal to their sense of fairness: Let them know that these comments are affecting their former colleagues, and ask the post be removed.
  • If that doesn’t work, ask a colleague within the company to make another appeal. Damaging the “man” is one thing, knowing that you’re negatively affecting friends is another.
  • If the post stays up and the comments are damaging, consider legal action. A cease and desist order could be issued, depending on the nature of the post. You’ll need to consult counsel for this step.
  • For particularly nasty comments or ones that have gone viral, consider issuing a statement. Do not address the conditions of the individual’s employment, but do address and refute the issues raised by the post.

Put a Policy in Place

Consider crafting a “brand protection” policy, one that addresses social media and non-disparagement guidelines. This may not be the right move for every workplace, depending on your culture. But if you’re thinking about updating a current policy or creating a new one, it should be worded something like this:

In the interest of professional courtesy and mutual respect, employees are expected to address concerns about work, colleagues, and working conditions through the proper channels: supervisory, managerial, and/or Human Resources. Internet or social media posting of concerns or complaints are counter-productive and do not remedy legitimate concerns about working conditions.

Posting complaints, concerns, or company practices or policies through social media while employed could result in disciplinary action up to and including termination, depending on the level of the infraction. While the right to affect change for working conditions is protected speech, the nature of the comment(s) will be reviewed on a case-by-case basis to determine if any infraction has occurred.

Employees who leave the company are asked to discuss any problems that led to their separation through the exit interview process, rather than online, on social media or third-party websites so they can be addressed by the appropriate managerial staff.

Current and post-employment online complaints will result in an addendum to the reference check policy. References will reflect a staff member’s online behavior to future employers.

Of course, you don’t want to get into a Twitter war with an ex. However, forewarning that you’re willing to inform future references about their behavior, even after they were no longer on the payroll, is a fair response to the problem. If they didn’t want future employers to know they engaged in this activity, they wouldn’t have posted it on the internet. And, since it’s widely available, your recourse to point it out to potential employers should not violate their rights in any manner.

Final Thoughts

Smart employees will understand that negative posts don’t just reflect poorly on the companies – they may reflect poorly on them. Stacey Gawronski notes on The Muse that an employee’s decision to complain on Medium about their job at Yelp wasn’t a wise one. Not only did it get her fired, but “by choosing to publish, she likely made it even harder for her to move on and get the salary increase she was seeking.”

In its annual social media recruitment survey, 34 percent of hiring and HR managers responded that bad-mouthing former companies or employees were a major candidate turn-off, even higher than poor communication skills (30 percent) and discriminatory comments (29 percent). This attitude is only likely to grow, so warning staff members about the possibility is in your best interest – it’s in theirs, too.

If you’re called for a reference for a former employee who dissed you publicly, offer only that the employee engaged in internet commentary. Do not discuss the nature of the posts in any way. Leave it to the new employer to research and make their own determination of the content.

It’s not only your right, but your responsibility to protect your company’s reputation. Offer staff reasonable outlets to discuss any problems they encounter, but if they don’t, there are ways to protect your employer brand against this unfortunate new practice.

For several years I worked in the Franchisee, where tasks from 50+ clients rained down on three developers. Often, communication turned to raised tones, which I consider unacceptable. At one of the meetups, I saw a speech by Andrey Makarov and I really liked his views on working with clients and managing employees. I realized that the philosophy of Neti is closer to me as a human being, and I applied for the vacancy. nine0003

For several years I worked for the Franchisee, grew to a leading specialist and solved the most complex and interesting tasks from clients. Unfortunately, the ambitions of the management significantly exceeded the capabilities of the employees: it happened that three developers were bombarded with tasks from 50+ clients who pay a monthly fee and have a full unlimited number of tasks per month. With such a volume of work, the quality of the code steadily fell, which entailed alterations under warranty and justified customer dissatisfaction. I was contacted by an HR employee, a girl Anna with a very pleasant voice. She held a preliminary interview, asked questions from her list, answered mine and spoke in general terms about the company itself. Then I had to pass 2 interviews: theoretical and practical. nine0003

At the theoretical interview there were questions on a general understanding of the basics of 1C about the types and purpose of configuration objects, a little on requests and a little on SKD. In practice, there are several simple tasks for algorithms, several tasks for queries and a couple of tasks for ACS. It was unusual that during a practical interview you can only use the configurator and the syntax assistant. You can’t even debug your code or query, and you can’t peep solutions in Google. I coped with the main part of the interview, although I got a little stuck on simple constructions of the 1C language, with which I had not worked for a long time and forgot their syntax. Before this interview, I rarely used the syntax assistant, but in the end I successfully passed this stage as well. nine0003

After a conversation with HR and two interviews, I still did not have a complete understanding of how the company works and whether what Andrei said in his speeches corresponded to reality, so I had some doubts. A decisive role was played by a conversation with one of the project managers, Ilya, with whom we found a common language from the first minutes. Ilya told what projects there are, who works and how, what tools and techniques are used, what configurations need to be maintained. He answered most of my questions. The work is calm, the team and management are friendly, it became clear what you have to work with. This conversation dispelled my doubts and I accepted the offer with a calm heart. nine0003

In the first days of work, a new employee undergoes adaptation, and during this period I was bombarded with a flood of new terms and information. Divisions, RP, some kind of internal slang, which at first looks like an incoherent set of words. You catch the general essence, but how a division differs from a division is unclear. I got used to it quickly enough: the mentor answered any of my questions, explained, told. In general, the adaptation went smoothly, and after a while I was already working on the project for the customer.

To my regret, Andrey Makarov, although he remains a co-founder of the company, is currently busy with independent projects and takes part in the life of Neti as an outside consultant. But, as I was assured, the opportunity to communicate with him and ask any question remains open. nine0003

I would like to note that during the employment I did not understand the structure of the company enough and had no idea that there were different directions. I ended up in the “1C Outsourcing” division and for 8 hours a day I solve the problems of one specific client. But there is a 1C Development and Maintenance division, which works on larger projects, develops some services or implements configurations. I did not know about this division when I joined the company. But if desired, any employee can change specialization and move from one team to another. nine0003

Bottom line: my expectations were justified, Neti’s philosophy towards customers and employees is still close to me and for all the time I have never regretted that I came to the company.

I learned about Neti from a friend from the 1C division six months after I got a job. Came to the company on his own recommendation. Working remotely is a familiar story for me. Trite: for the first time in my career there was no line manager, all employees are equal and everyone has the right to make a mistake. It was here that I accepted the idea that everyone messes up. If you make a mistake in Neti, then they tell you: “All people happen! Take it, fix it, and move on.”

I think that the processes are built correctly here: a project appears → first it goes through a pre-sale, analytics, manager → only then I get the full TOR, the final pool of tasks and I understand what and how I need to work with → I show the tester the finished work and he says what needs to be done. If I need help, then I go to the team leader or another developer. Everyone in the team does their own thing, but at the same time communication and relationships are established, no one is separated from each other. nine0003

If we talk about planning, then we call each other on Mondays, look at tasks, determine how much time we spend on our projects. We check with the team leader, clarify the details of the implementation. Sometimes, at the end of the day, a front-end or tester comes in and says that everything is broken. Here you begin to move tasks, think about how to fit it all into one day. The week is scheduled, so there is no such thing that I didn’t have time for something, something broke or I don’t understand what to do. If the project runs out of tasks, then I warn the RP a couple of days in advance that a new upload will be needed soon

A friendly team that will always support and help. If you go on sick leave, they say to you: “Get well soon!”. It’s not even about sick leave, but about simple human relations, it’s banal that there are psychologists here. In Neti, people don’t quarrel with each other, sometimes a spark slips, but then there is a constructive dialogue and the situation is resolved. I had this in my work because of a misunderstanding: they handed over the project, the deadlines were burning, and everyone was on their nerves. Because of this, a small conflict arose, but after a calm dialogue, everything settled down. nine0003

Timely feedback. The company is fine with giving feedback without asking. From time to time I myself come to the team leader, RP or HR and ask: “What should I pull up to become a better developer?”

Over time, I began to take more responsibility, I try to unload the team lead: I conduct technical interviews, help other developers, at some point I began to close tasks faster, I grew professionally. During my work experience, I changed 3 jobs (all in IT companies) and I can confidently say that this company is the best place I have ever worked for.

I would like to point out the most important, determining aspects of work in the company:

— Remote work via the Internet. An employee is not tied to a specific place of residence, so our employees live in different cities of Russia and even abroad. For work, in the minimum version, a laptop, an outlet and Internet access are enough, at least through 3G technology (this is enough for correspondence on Skype, mail, and even for audio communication via Skype). — Democracy reigns in the company and the work of management is completely transparent for the employee. The employee is always aware of all the innovations in the company. The company is completely open to any ideas, any employee can propose an idea for general discussion and it can be accepted by a general vote. Some of the working conditions listed below have just been adopted by the general vote of employees.

– The company is aimed at continuous development, opening up new areas of activity, therefore, the emergence of new jobs, for example, it is planned to soon recruit programmers in Java, Android (in addition to the existing ones – 1C, Axapta, Navision and PHP). nine0003

— The growth of the company’s staff is approximately 20-30 people per year. At the same time, the number of people who left us is no more than 5 people a year, and everyone left of their own free will for personal reasons. There were no those who would leave because of poor working conditions.

— The company and direct management is always striving to improve the efficiency of your work and satisfaction with it. You can discuss all issues with management and find an adequate solution to the problem. Also, direct management constantly monitors the results of your work, you discuss it together and find those weak professional or personal qualities that you can improve. About 3 years ago I read a post on peek-a-boo about a certain company in the field of IT, the work in which is completely different from what is usual for Russia. Then I thought: “That’s cool! I wish I could go there!” The post remained in the saved, and the thought “someday” settled in my head.

A month ago I updated my resume purely out of curiosity. HR Neti wrote to me again, reminded me of our previous communication and offered to try again for an interview. Well, come on, what other company does that?

And here I remember a saved post about a unique IT company, and the puzzle came together. Yes, that post was about Neti, and the thought “someday” was transformed into “when, if not now.” I’m not superstitious, but I believe in signs and karma)

Since joining the Neti team, 2 months have passed, and I am overcome by conflicting feelings) On the one hand, all expectations were justified! Unique corporate culture, work from home, pay that meets needs.

But first of all – knowledge. I believe that it is very important for an IT specialist to have two qualities: constant self-development and an inquisitive mind that does not give rest until the task is solved. When you work for an end client, sooner or later, a state of rest sets in. Approximately 99% of tasks are solved instantly (and if not solved, then it will not be solved, most likely). There is a feeling that you are just an irreplaceable employee on which everything rests. Sometimes thoughts slip through that something needs to be studied, but why? The existing knowledge is enough in full, but for the new you will not get anything, the motivation is at zero. And in this warm and cozy swamp, an IT specialist dies. Everything is moving, developing, you won’t have time to blink an eye, as there is no longer any need for your services in the market.

Of course, all this is subjective. But for me, these 2 months were the most useful. Periodic interviews show the general level and pointwise those topics that need to be tightened up. In a work chat, colleagues ask questions, to which I try to find answers on my own and at the same time learn something new for myself. A huge amount of training materials and courses from which the eyes run wide – you have to restrain yourself so as not to spray on everything at once. nine0003

On the other hand, I have been educating myself for two months, getting paid for it, and I should relax and just have fun. But for me it’s difficult. I used to take off right off the bat!

I don’t know how long this fairy tale will last… Nevertheless, thanks to Neti for this opportunity! Well, I will try to do my best to bring as much benefit as possible!
